Character consistency

In short

Character consistency is the ability of an image or video generator to keep the same character's face, body, clothing and other defining features stable across several images, shots or scenes.

Some background helps

A generator has character consistency when a person, creature or mascot still looks like the same subject after the prompt changes. The challenge is harder in video because the system must preserve identity while also changing pose, camera angle, lighting and motion1.

Tools can use a reference image, several anchor frames, shared features or a fine-tuned subject representation. The Video Storyboarding paper shares features between shots and describes a trade-off: features can carry identity, but careless sharing can harm motion or make scenes too similar1.

Consistency does not mean the character is a real person, nor does it guarantee an exact copy. Small changes in age, face shape, clothes, hands or accessories can appear between outputs. A reference may also contain another person's likeness, which creates consent and rights questions that the model cannot settle.

The feature appears in storyboards, adverts, games, social videos and virtual characters. Google's Veo documentation describes using reference images to keep characters consistent across different scenes2. A creator might generate a hero facing the camera, then reuse reference images to place that hero on a bicycle or in a different location.

Example

A teacher makes a short animated story about a blue robot. Reference pictures help the robot keep its round eyes and yellow backpack when each new scene has a different background.

Why it matters

Without it, a generated story can look like it has a new actor in every shot. Better consistency makes AI-assisted storyboarding more useful, while human review remains necessary for continuity and consent.

Questions people ask

How do AI tools keep a character consistent?

They may condition generation on reference images or anchor frames, or share internal features between shots. Research methods also try to balance identity information against the motion needed for a natural video1.

Why do AI-generated characters change appearance?

The model must satisfy several changing conditions at once, including the prompt, viewpoint, movement and lighting. Research identifies a tension between preserving identity and keeping motion and prompt control natural1.

Is character consistency the same as face swapping?

No. Character consistency aims to keep a generated subject stable across outputs. Face swapping places one person's face onto another image or video and is a different editing task, although both can involve likeness and consent issues.
